I cannot kill or send away Tristian for example and tried.

That gnome was too annoying and I killed him.
The mage I really liked, but couldn't save him.

This leaves that one last guy in the entire game as I have read on the wiki.

Is it hard to save Varn, can I miss it or can I sort of do this first before anything else?

if you kill jubilost you will miss on treasurer until you get the other guy way later. yes.
and yes it is possible to get into a state where you have nobody for the position.
this game is not meant to be won no matter what you do. if that is a good or a bad thing - up to you.

I was thinking the same, but I also do not want to be made fun of as a Baron by some gnome and do not support freedom of speech in my kingdom. Those are my roleplay decisions.

That I could absolute not save the wizard, even though I solved the Troll part rather quickly and did visit him maybe 2-3 days after I got note about trolls at the wizards place. The situation he is in, is without cheating plain unwinnable.

that is totally winnable. at least if you are not on ironman run. trolls trigger when you go through the door, so buff first. then rush in and cc 1-2 of them. the rest should be easy. you can also rest outside of his hut as much as you want. timer for his demise stops when you enter the area.

You know what, I will see if I find a save back then. Just because I like his character and want him in the team.

I had a few other decisions in the meantime (10 hours or so), which were a bit off anyway.

The first time, I just went in there like a normal fight and expected him to die is part of the story.
