I am at a loss as to how I'm supposed to upgrade my troops using the military academies in Orcs on the March.

I have bought training up to level 4, and the available races I have are humans and neutrals. Now, I actually don't even know what the heck the training is supposed to do, since I don't think that's ever said anywhere in the manual or the game, but I assume it means transforming a lower-level troops to a higher-level troop.

Now, I went to the academy with 17 Thorn-hunters in hopes of upgrading them to Royal Thorns. No joy, simply "training unavailabe." OK I thought, well I can certainly upgrade these Ancient Bears to Polar Bears. So I bought one Ancient one, but still nothing. Training unavailable. I dismissed the thorns to have a free troop slot, but nothing. I currently have over 2000 trophies, which should be enough to train one bear, so can anyone tell me what gives?

Thanks! I didn't in my wildest dreams think that I'd need to match the leadership of the troops... : ) A straight one-for-one would've been a lot simpler. Now I need an external tool just to know how many units I need. Ugh, but no can do.
