Well you need the buildings for that. You get those from the different shards you conquer.
for example the upgrade of the barracks gives you the recruits as guards.
The watchtower gives you the guard guards - to build the watch tower you need to build the crossbowman and the swordsman traininghall.
Those are just some examples - it all depends on how many shards you have conquered and thus how many buildings you have unlocked.
Thanks for the reply, so I'll have to look closer at the building tree to see how I can improve those guards.

Those are just some examples - it all depends on how many shards you have conquered and thus how many buildings you have unlocked.
It's also possible to obtain guard contracts. They can be found as loot, granted to yourself at the start of the mission (when you're choosing which benefits to begin with), or obtained by building certain buildings (tavern/inn construction in your stronghold gives a few "adventurers" contracts).
