I have sometimes re-loaded a save game in which previously stationed guards, generals, or even my hero are gone. I had this problem with my original retail version of WBC3 and this happened again with my new GOG version. Anyone experience this problem or know of a fix? That essentially kills the saved game since I would have lost a lot of troops and they are STILL showing up in my army count.

Yes, I've seen this happen many times, though I've never lost a hero this way. (I'm using the retail version.)

Work-around #1: Play mission straight through -- save only for crash-recovery (and if the game crashes, just deal with the tower losses).

Work-around #2: Unload all of your towers before you save. (Or at least unload your hero and any retinue you want to keep.)

I don't think I've ever bothered with work-around #2. I usually play missions straight through except when there's a crash. Those usually happen in the later game when everyone is hitting unit limits, and at that point as long as my dragon/healers/hero don't disappear I can generally finish the mission successfully despite the losses.

Late-game my hero is generally either not in a tower, or is in a non-front-line tower by him/her-self. (I wonder if it makes a difference how many units are in the tower. I seem to recall that only some of the units in each tower disappear -- not all [and not all towers]. Maybe if there's only one or two per tower they're safe.)
