The Warrior's Leather Jacket, basically the starting armor, is easily the coolest armor in the game, and also ends up being obsolete after an hour of game time. You can upgrade it once, but that ends up being obsolete after 2 hours of gametime.

We need more upgrade paths for that armor, since it's Kaer Morhen's official Witcher armor, and I think it's stupid to have Geralt in Nilfgaardian or Redanian armor just because I need the stats.

I'm not too impressed with the other Witcher school armors I've come across either.
Well, it's simple like this. Geralt, the man who killed Letho (in my game) and was a bad ass is level 1 all over again? Lost all of his abilities? What's the explanation for this in game? The first game it made sense since he was suffering from complete amnesia. But in the 2nd and 3rd games it's just a game play element. No one addresses that the badass witcher has NO abilities at the beginning of each title.

I'm sure there will be a mod sooner or later that will give you awesome armors or the ability to put any armor model/texture on any stats.

Ad I also Like the Temerian armor, which is great for now, but is already starting to feel weak.

I'm about 10 hours in and still use the starting armor, because I like the design as well. Didn't even know you can upgrade it.

It's strange that the armor specifically designed for a monster hunting Witcher would be weaker than some random uniform or whatever.

But you could just see it like this: Geralt is so badass and efficient in combat that he doesn't need heavier armor than the one he starts out with. :P
I really enjoyed reading the above comments. Cannot get enough of them. Yest the jacket should be improvised. I mean the character will look more interesting. I happened to buy a leather jacket from Sky-Seller. Pure genuine leather as Replica Jacket. Visit the site
Most armors suffer from what I think to be a serious flaw:

a lot of armors are tied to a certain fraction in the game. So - lets say Geralt is in Novigrad - wearing a witch hunters armor (entirely possible) should get some reaction from "officials". The same goes if Geralt would wear Nilfgardian things in Novigrad/Temerian frock in Oxenfurt, etc.

As things are I can have Geralt bare brested with nothing but his underpants and nobody bothers.
On the other hand Geralt get remarks like "...have you washed your hair lately?" even if he is wearing noble man's clothes.

The dev's had been obsessed by detail in visuals, but story telling often suffers.

Yeah, and iconic helmet (and come to think of it - also armour) from one certain game not about dragons is not really good =)

There are two mods on nexus that can help with starting armour. One adds jacket upgrade diagrams and another just levels whole armour set automatically every few levels of character.
