Well many people got the same problem,

I discovered Sebille after having killed Griff,

as mentioned in other posts, Zaleskar should be the next person to talk to but the conversation dosnt trigger when i bring these two to talk.

Have I lost the entire quest and my 15h of playthrough because of something I had 0% chance to anticipate ?

Well, Zaleskar doesn't tell you anything, so you may as well kill him and eat his heart, then see what happens.

Thank you for the reply!

Is it possible to steal it from him though? Because on tactician mode that guy is a monster to take down.

Personally I had no problems dealing with him at level 5, though I do use an optimized build of my initial lone wolf duo of rogue+support. (Which is now a rogue w/warfare CC + knight w/ lvl 1 pyro buffs and polymorph for atrophy/chicken, resulting in craptons of ways to stunlock enemies after your superrogue deletes their armor)

I'm not sure if you can even beat Act 1 if you can't deal with Zaleskar after doing everything around the swamp (i.e. assemble the full Tyrant set)
Because tactician mode forces you into super effective builds, or cheats you to death because your build isn't DPS heavy enough.
Personally I'm not a fan of being forced into these *super* effective builds through amping enemy armor/hp by 50%, personally. I would much prefer there being a tactician mode (which is different from classic in that enemy leaders have nasty auras, and that enemies have more abilities/consumables) but with only a 15% increase in enemy tankiness for an actual "give me a spicier experience" mode.

There are no further important "story" elements that you're missing while waiting for your opportunity to murder the shit out of him, by the way.

Im gonna explore the swamp before dealing with him then, for now he just 2shots 2 of my party members.
Same problem here, Griff was dead and buried when i discovered the quest line. It is frustrating and, to me, problematic to have to kill another character just to keep up with that quest, really don't like that philosophy. Bad move from Larian.

I confirm that killing Zaleskar and having Sebille eat his heart leads to nothing.

Some text about the covenant is brought up but nothing brings back or updates the character's quest.

An entire Origin Story completely wiped from my playthrough because of insanely bad writing, on this part at least.

Im stopping the game for some time, hoping this will get fixed or an actual developer brings up an answer, because this is completely unfair

Sad to hear that, though if you do decide to restart at some point I can heartily recommend doing a lone wolf duo of Fane (Knight + Polymorph w/ tentacle slap start) + Sebille (Rogue + Warfare knockdowns + Polymorph), just without stumbling into the one storyline break that happened to sneak in. : )

It's quite effective at cutting through the game if you play it well.
You don't have a save shortly before that to go back to?

I restarted once, having taken everyone except Sebille and Red Prince in my party. Because of what they tell you, I pretty much knew that was the lizard they both needed to talk to. After trying both, it's easy to see which you have to do first ... save often.

I killed Griff and his people the first play, because that lizard was already dead and I needed to finish "the imprisoned elf" quest. On the second play, I realized it doesn't matter if he's already dead to finish that quest peacefully - you just have to think about it a little.

In a game like this, I would NEVER fight anyone in the village that didn't initiate combat (you must have force attacked Griff) until I'm sure all quests are done in Fort Joy - for exactly the reason you're mad about.

So, 2nd play I wanted to do all npc quests for the xp, but after fighting my way out (I found several ways out, but wanted best xp - also I wanted to help that paladin), I realized that you can't finish their quests on the island and after the island you have to leave 2 behind anyway (I think - I'm at the last battle now, but it seems that way), so, if Sebille wasn't an npc you planned on taking it doesn't matter. If she was, just use someone else instead - you can make them any class you want, plus once able to leave the island you can respec them all anyway.

If you have to start over like I did, I recommend getting the mod off the nexus that increases movement speed (out of battle) by 25%. It makes a big difference if you already know where to go, etc. and want to catch up to where you were.

Also, I didn;t kill Griff and his party on 2nd play, as I talked to one of his people and it looks like there is a place to meet her later in the game. Didn't want to ruin whatever that turns out to be.

SPOILERS AHEAD -----------------

\

Do NOT kill everyone in the arena (thats why I restarted) because due to a patch note, iirc, it reveals there are more arenas later - I killed the main party/guy that runs them. Red Prince and Sebille - both go to that lizard for their quests. Sebille kills him, so do red prince first. Sebille and Ifan - both have the same contact outside fort joy, I'd go Ifan first (I didn't do Sebille's, but after the first contact I'm worried she'll kill him). Lohse and Fane have the most interesting quests imo. Fane is not too hard to figure out what to do in fort joy (when you get it, put the faceripper in your qui-ckbar and use it like a spell). Lohse is a little harder, talk to the elf lady in the cave - make sure Lohse already likes you by talking and picking joke responses first - because ... well you'll see. Then talk to the dwarf in the prison. That's as far as I am.

My party:

Beast - rogue (my main - rogue because his race trait starts him with 1 sneak)
Ifan - fighter (I really like the shields in this game)
Fane - archer (easily my biggest damage dealer right now as long as I sneak him to high spots before battles)
Lohse - mage (she can take care of buffs and whatnot)

Its a strong party. Because of how strong archer is though, next time I will probably have rogue - knight - archer - archer. They have craftable elemental arrows ... who needs a mage?

Anyways
Fact is, with so many npc, why do you concentrate critical quest lines on some of them? It is not like a choice was given to the player, and i don't understand why there is no story catch up possible. Many plots share the same npc, and some characters can surprise you with an unexpected thirst of blood (Hello Sebille).
It's not stuck. Once you arrive to Reaper Coast it will continue as normal.

Well I'm stuck with 4 of my companions. Only 2 progressed normally, others not. Clearest example is Fane, got him the face ripper but quest is still stuck at give him the face ripper so he can create face, Killed Alexandar with Ifan but quest still stuck at where I need to kill him, Bear quest is still stuck at; use the key to open the cell after opening them all. Quest with Red I fed up myself for sure because I talked to the Dreamer with Sebille (and let her do her thing) before even knowing that red needs to talk to him too. I'm having quite terrible time with this game (its kicking me in the nuts) when it comes to companions, which unfortunately is one of the main reasons I play these types of games.

i don't really see the problem here.

the quest is not stuck because of a bug or bad writings, it's stuck because you're trigger-happy and kill everything in your path, it's a rpg, and i think if killing the wrong dude freeze a quest, it's GOOD writing.

and btw, red prince quest send you to a place later in the game, that place is TOTALLY busted, like on a scripting lvl. so don't get your hopes up anyway for him.

sebille, you could advance the quest later on by just finding the master, helping saheila can help you too.

and for fane, it will unlock as you discover new lore info about his race, the faceshifting is.... let's say : a sidequest.
I'm not sure if the people saying "you trigger happy maniacs" actually played this game, seriously. It's not about being too eager to kill npcs, Griff forces a fight if you don't spit out that stingtail stole his coke, did you all pussy out of the fight and throw stingtail under the bus everytime to miss that part ?

Here's the deal, you get to Fort Joy usually with Red Prince on the squad, being a good samaritan, you help that elven girl right in front of the gate, if you're not good at talking this can already make a mess in your game, she thanks and tells you to go to the cave, meet saheila, time to save elf boy from griff, Assassin's Creed : find the Oranges quest starts, find the dreamer, Prince wants to talk, done, convince the dreamer to give the oranges, go back to griff, griff initiates war on you for not snitching, didntlikehimanyway.jpg, continue doing quests around the fort, finally find sebille, she finds stingtail, RIP, and NOW she wants to talk to Griif.

This is how most of us got stuck, we weren't killing everyone since we set foot in the fort ? I'm pretty sure I played the good guy everytime, for helping the elf lady, the elf in the cage, not giving out stingtail, which makes me think you did not, and I got punished for it, now I'm at the end of the swamp right before boarding Lady Vengeance, I'm not going to restart because of one broke ass quest are you insane ?

Making Sebille eat Griff's hand just gives her a memory about disgusting soup, talking to Zaleskar doesn't do anything either, killing him and consuming the heart gives some covenant memory, but nothing updates the quest, it would have been much easier, safer and smarter for an unstable character like Sebille combined with the elfs ability to voodoo corpses to make the quest trigger after she eats the corresponding body part, it would count as her talking to them,

There problem solved, instead I've been searching wikis and long dead posts, ruining my experience trying to figure this obviously broken one trigger only or else quest.

If you don't killed Stingtail "yourself" or let Sebille do it you can either convince Griff that he don't need the info
or you can give Griff the Info but then follow his enforcer and assist Stingtail.
This way Griff stays alive (for some time), Stingtail is save and if you choose to fight Griff he has one fewer Enforcer.

Edit:
Talking about the Trigger's you're right, i finished my first playthrough yesterday and i had a number of Quests that did not update after some point or stayed open after being finished...so..there are a number of bugs within the triggerlines
but thats no problem, you can just play on.
The Big Quests that go over several chapters update with the next trigger-info/event and others are closed if you change the Act.
